The Four Forces of Impact Clarity of PURPOSE ACTIONS aligned to purpose In COLLABORATION with others Relationships founded on TRUST
Our Name
Our name comes from our belief that there are four driving forces of impact: A clear Purpose, with Actions aligned to that purpose, in Collaboration with others, in relationships founded on Trust.
Together, these four forces form PACTs – the building blocks of Impact.
What we do
Our Mission is simple: Help leaders, and their teams be more effective, add more value, and have a greater impact.
We help you capture your current situation and capabilities with rigour, assess them with honesty, define where you want to be with boldness and align your team to a purposeful, action oriented plan to get you there.
Whether your focus is a single team, or an entire business, we help you see your teams’ capabilities, interactions, and value through a new lens, so that you can align your resources and make the greatest impact.
James Thomas
Why we do it
Our vision is that teams, and the individuals within them, can thrive in an environment where they can make an impact working in collaborative relationships founded on trust.
We believe that true transformation is a collaborative, team-led process, engaging individuals at all levels. With the right tools and a structured, people-centric approach, individuals can drive change that supports meaningful and fulfilling careers.
More broadly, we believe that for most of us, our greatest opportunity to make an impact is through our work.
When you make an impact through your work, you build the capability, beliefs and identity in a way that you can apply in your wider life – hence our motto:
Work with Impact. Live with Impact.

How we do it
Whether you’re leading an individual team, a division or an entire company, we work with you and key members of your team, in small, highly interactive sessions.
We will help you define where you want to be, engage and align your team (and other stakeholders), and develop bespoke, outcome-oriented plans to get you there – together.
Our approach is designed around your specific challenges and to be as engaging and insightful as possible. Our fundamental role is to guide, rather than instruct, and we never forget that we are here to support you on your journey.
Our Journey
Our journey is driven from our own experience leading teams; our commitment to personal development; and a desire to help other leaders grappling to develop a high-performing team.

Interdependency Mapping

Team-led Transformation
Four Forces Founder and Change Manager James Thomas adopted a business owned, business led philosophy to change.
Taking a people-centred approach, he developed trusted partnerships with Heads of Teams and other senior leaders throughout the organisation, helping them to highlight, prioritise and communicate their specific plans in a structured way, whilst developing an environment of increased transparency, collaboration and trust.
This approach highlighted the gap between the “strategic” change owned by the C-Suite, and the “tactical” projects managed via the overall change programmes. This “gap” related to need to support individual teams as they adapt to their changing environment, whilst ensuring they remained aligned with the wider business.
Referring to this type of change as “Team-led Transformation” he began to create an approach to support individual leaders with the development of their teams, whilst maintaining alignment with the overall organisation culture and aims.
If you have any questions, we’d love to hear from you.
Here are some questions we’ve been asked and our responses that might help:
What type of companies do you work with?
We have a proven track record within Asset Management and Discretionary Fund Management. However, our tools and frameworks can be applied in any industry at individual, team and organisation levels.
We are ideally suited to organisations that want to take a people-centred approach to what they do, and would welcome the opportunity to discuss your specific needs and confirm a potential fit.
What kind of "leader" do you work with?
We work with leaders of any specialism, at team, division or organisation level to help them align and engage their teams, and other stakeholders around their most important challenges.
We're passionate about working with leaders who are committed to developing their team but are grappling to balance their conflicting responsibilities, so that we can help them establish more effective ways of working for them, and their teams.
Whether you're focused on a specific challenge or a broad transformation, we can work with you on a one-to-one basis or include key members of your team, and other stakeholders.
Whatever approach we take, our role is to provide the support, challenge and space you need to maintain ownership, and feel confident that you have an authentic, credible plan that is right for you.
How can you help us?
Our main focus is supporting Heads of Teams and other senior leaders transform their teams to be more effective, deliver more value, and make a greater impact and we have developed our core Align, Connect and Transform services to help you achieve those aims.
In addition to our core services, we can use selected tools and approaches from our Team Transformation Toolkit to provide ad-hoc support including, but not limited to:
Insights - We can help you assess your current situation and capabilities, so that you can include a compelling case for change as a foundation for your strategic plans or other initiatives.Engagement Planning - We can help you develop an effective engagement plan, so that you make a greater impact with your key clients and stakeholders. Guiding Principles - We can help you establish a principle based approach to leading your team, so that you can establish more effective ways of working for you and your team.External Impact Reviews - We can help you identify and assess changes within your environment, so that you can take a broader view and respond effectively to any "external" impacts that might arise.Value Proposition Assessments - We can help you define and align your team around your core offer, so that you can add more value to your clients and other stakeholders. What is "Team led transformation"?
Team led transformation is a way for Heads of Teams, and other senior leaders to take ownership for the ongoing transformation of their areas, in collaboration with its key stakeholders and aligned to any overall strategy and culture that already exists.
Unlike "strategic" transformation that is typically owned and led by the C-Suite; or "tactical" initiatives that have short-term focus, Team Led Transformation focuses on the ongoing transformation of individuals, teams or business areas to achieve their specific vision and goals.
Specifically, our "team led transformation" approach ensures you maintain ownership and control of the changes you are seeking and fully engage with the people that are most impacted by the changes you targeting, avoiding relying on the "heroic efforts of the few" that can feel overwhelming and unsustainable.
Doesn't transformation need to be handled top down?
People use various words or phrases relating to "transformation" and the specific approach will vary depending on the size, complexity and risk involved.
However, we believe that true transformation happens at a personal level once individuals are clear what a change means for them. It is therefore vital they have the support they need to align to any change and take ownership and accountability for the specific actions they will take.
Our approach is to work with leaders and ensure that they, and their teams, have the support, challenge and space they need to understand where they are now, where they want to be, and the steps they will take to get there - together.
How much time does this take and where does it take place?
The actual amount of time will vary depending on the specific changes you are seeking and the amount of support you require.
However, our approach is designed to minimise the impact on you and your team, can be scheduled around your availability, and can be provided both virtually and on-site.
We already have a plan. How can you help?
Our role is to support you with the changes you are seeking.
We are typically asked to help Leaders who want to engage their team, and other key stakeholders with an existing plan or broad intention, where their existing process doesn't provide them with the confidence they need to make meaningful progress.
Whether we are helping you interpret what an existing strategy means for you and your team, or helping you prepare a credible case for change, our first step is to understand your current situation, using whatever you already have in place. This minimises the work required for you, and enables us to assess your current approach to the design, engagement and execution of your plans.
Where necessary, we will recommend supplementing what you have to ensure that you have a clear, compelling and credible vision, and supporting plan to engage and inspire your team, and other key stakeholders.
Whatever your situation, our approach will be designed around your specific needs, to provide the support, challenge and space you need to ensure you maintain ownership of your plan.
